Quick triage. Revs climb but speed does not, especially in a high gear on a hill — the clutch is slipping and every week of driving adds flywheel damage to the bill. Pedal has gone soft, sinks to the floor, or the car crunches into first — that is hydraulic, $400-$800, not a $1,500 clutch. Burning smell after a hill or a heavy pull, then normal driving — a clutch being cooked; stop riding it. Car will not move at all in any gear with the engine running — the clutch has failed completely and it is a tow, not a drive. And if your car is an automatic, none of this applies: what slips in an automatic is not a clutch job.
The one thing that changes this entire repair
The part that actually wears out costs $60 to $220. The bill is $600 to $3,500.
Everything in between is the cost of reaching it. The clutch lives between the engine and the gearbox, so the gearbox comes out to reach it — four to seven hours on front-wheel drive where the subframe and driveshafts come down, four to eight on simple rear-wheel drive where the transmission drops out of the bottom, seven to twelve on all-wheel drive or a transverse V6.
That single fact governs every decision in this repair, and it produces a rule you can use immediately: while the gearbox is off, the labor for a whole category of other parts is essentially free. A rear main seal is $30 to $150 in parts now and a $700 to $1,200 job later. A pilot bearing is $15. A concentric slave cylinder lives inside the bellhousing and cannot be reached any other way. Getting those onto the estimate is worth more than negotiating the clutch kit price, and almost nobody asks.
It also explains the quote spread. Because labor dominates, the same repair varies by $900 on layout, shop rate, and flywheel type — none of which is visible in the number read out to you.

Then run the protocol. Every test is doable on a quiet road, and together they produce what a shop should be producing: whether it slips under load, whether the pedal holds pressure, and where the biting point sits.
One rule covers most of it: slipping and dragging are opposite failures. A clutch that slips is worn out — the friction surface is no longer gripping, revs rise without speed, and the repair is mechanical. A clutch that drags will not fully disengage — gears crunch, the car creeps while stopped in gear — and the cause is far more often hydraulic than mechanical. Getting this backwards is what turns a $500 repair into a $1,800 one.
Is it even the clutch? The five-way split
Split 1 — Does the engine speed rise without the car speeding up? This is the definition of slipping and it is the only symptom that reliably means the friction disc is finished. It appears first in the highest gears under the heaviest load, because that is where torque demand peaks. A car that accelerates normally but shifts poorly is describing something else entirely.
Split 2 — What is the pedal doing? A pedal that has gone soft, sinks slowly to the floor when held, or needs pumping is a hydraulic failure — master cylinder, slave cylinder, or a leak in between, $400 to $800 with fluid and bleeding. A pedal that feels normal or unusually heavy while the car slips points at the clutch itself.
Split 3 — Is the problem engaging or disengaging? Difficulty getting into gear, grinding on the one-two shift, or the car pulling against the brakes while stopped in first is a clutch that will not fully release. That is drag, and drag is usually hydraulic or linkage. Loss of drive under power is slip, and slip is wear.
Split 4 — Does a noise change with the pedal? A rumble that appears when you press and goes when you lift is the release bearing. One present with the pedal up that stops when you press is more likely an input shaft bearing. Both mean the gearbox comes out, but they are different parts.
Split 5 — Is the transmission actually manual? Many people pricing a clutch have an automatic that slips. Two pedals means a clutch pack inside an automatic or a dual-clutch unit, with different pricing and diagnosis — transmission slipping and transmission repair cost cover that path.
The 10-minute protocol
Each of these is something you can do on a quiet road, and together they are the evidence a good shop would generate anyway.

The slip test. Find an empty road, get to about 30 mph in third or fourth gear, and accelerate hard. Saw the tachometer jump while speed stays flat → the clutch is slipping and the diagnosis is settled. Saw revs and speed climb together → no slip; whatever is wrong is not a worn disc.

The handbrake test, somewhere safe. Engine running, handbrake hard on, second gear, let the clutch out gently with a little throttle. Saw the engine stall at once → gripping properly. Saw it keep running → slipping. Once only; the test itself makes heat.

Find the biting point. Note where in the pedal travel the car starts to move. Saw it very close to the top of the travel → a worn disc has taken up the adjustment range. Saw it low or at the floor → points at hydraulics rather than wear.

Hold the pedal down for thirty seconds at a stop. Saw the pedal sink slowly toward the floor under steady foot pressure → a master cylinder failing internally, and that is $400-$800 rather than a clutch job. Saw it hold firm → hydraulics are probably fine.

Listen with the pedal up, then down. In neutral with the engine idling, note any noise, then press the pedal. Saw a rumble appear when you press → release bearing. Saw a noise that disappears when you press → input shaft bearing.

Smell after a hill. Climb a grade with a load or on an incline in traffic. Saw an acrid, hot-friction smell afterward → the clutch is being cooked and the flywheel is taking heat with it; see what different burning smells mean if you are not sure what you are smelling.

Check the fluid. Many cars share one reservoir with the brakes. Saw the level dropping with no brake work → a leak in the clutch circuit, which is both cause and cheap fix.
Find your situation
- Revs rise, speed does not, worst in high gear — genuine wear. Route 1.
- Pedal soft, sinks, or gears crunch — hydraulics first. Route 2.
- Burning smell, still driveable — Route 1, and stop postponing; heat is what adds the flywheel to the bill.
- Car will not move at all — complete failure. Route 3, and it goes on a truck.
- Quoted $2,400 and want to know if it is real — go to the quote calculator; on some layouts it genuinely is.
- Quoted $1,100 on a European car or turbo-diesel — ask about the flywheel before you agree. Route 4.
- Clutch replaced within two years and slipping again — Route 5, something was reused or misdiagnosed.
- Two pedals, not three — this is not your repair; you are looking at an automatic.
What determines the price
1. Drivetrain layout. The dominant factor. Rear-wheel drive with a longitudinal gearbox is 4 to 8 hours. Front-wheel drive is 4 to 7 and often needs the subframe and driveshafts out. All-wheel drive and transverse V6 layouts run 7 to 12 or more.
2. Shop rate. $110 to $200 per hour at independents, $160 to $250 at dealers in major metros. Across an eight-hour job that difference alone is $700.
3. Flywheel type. Single-mass flywheels can be machined flat for $150 to $400 if they are within thickness spec. Dual-mass flywheels cannot be machined at all and cost $600 to $1,500 to replace.
4. Kit quality. A budget kit is $75 to $150, an OEM-equivalent kit from a name supplier is $300 to $800, and performance kits run higher with harsher engagement. On a job this labor-heavy, the cheapest kit is a false economy.
5. Hydraulics. A concentric slave cylinder inside the bellhousing must be done now or never. External slave and master cylinders are $50 to $200 in parts and cheap to add while the car is apart.
6. What the slipping already damaged. Heat scores flywheels and can blue the surface. If it is past minimum thickness or heat-checked, resurfacing is off the table and you are buying one.
7. While-you're-in-there parts. Rear main seal, pilot and release bearings, fork, mounts — cheap now, expensive alone.

Clutch kit. Budget $75-$150. OEM-equivalent from a name supplier — LuK, Sachs, Exedy, Valeo, Aisin — $300-$800. Performance kits add 30-80 percent over that and engage more harshly, which is a comfort trade nobody mentions when selling them.
Flywheel, the line that decides your total. Resurface a single-mass flywheel $150-$400. Replace a single-mass $300-$800. Replace a dual-mass $600-$1,500.
Hydraulics. External slave $50-$200. Master cylinder $150-$400 fitted. Concentric slave inside the bellhousing, parts $150-$350 with no extra labor at this moment and enormous labor later.
Three worked examples, because the same repair looks completely different across layouts.
Front-wheel-drive economy car, suburban independent. 5 hours × $135 is $675 of labor, an OEM-equivalent kit at $350, flywheel resurfaced at $200, rear main seal $40. Total near $1,265. A quote of $1,150 to $1,500 is normal here; $2,200 needs an explanation.
Rear-wheel-drive compact, rural independent. 5 hours × $105 is $525, kit $320, resurface $180. Total near $1,025. This is the cheapest real version of the job and the reason older simple cars sit at the bottom of every price table.
All-wheel-drive turbo with a dual-mass flywheel, metro independent. 9 hours × $165 is $1,485, kit $600, dual-mass flywheel $1,100, concentric slave $250. Total near $3,435. Nothing here is padding — this is what that configuration costs, and it is why generic averages mislead these owners badly.
Two flags. If billed hours exceed the layout figures by more than about two, ask what the extra covers — corrosion is legitimate and a good shop names it. And a quote that never mentions the flywheel is unfinished: reusing a heat-damaged one destroys the new disc in 10,000 to 30,000 miles.
The while-you're-in-there list
This is the part of a clutch job that separates a good invoice from an expensive one, and it exists because of a single asymmetry: these parts cost almost nothing to fit while the gearbox is off and cost a full teardown to fit later.

Every part in that diagram sits between the two grey blocks, and reaching any of them costs the same 4 to 12 hours. That is the economics of this repair in one picture.
The rear main seal is the one that costs people real money. It sits behind the flywheel, it is a wear item on any high-mileage engine, and refitting a 120,000-mile seal to save $60 today is how an oil leak arrives eighteen months later with a $900 labor bill attached. If the shop does not raise it, you should — and if it is already weeping, there is no argument to have.
Ask for these as written lines rather than a verbal "we'll take a look" — what a diagnostic should cost and signs a shop is overcharging cover reading an estimate.

Two rows carry the real surprises. The European and diesel line is where most complaints about "the quote was double what I read online" come from, and the cause is always the same component. The simple rear-wheel-drive line is the mirror image: owners of older sports cars often expect a catastrophe and get the cheapest version of this repair that exists.

Route 1 — Genuine wear, standard replacement
🟢 Who it fits: the slip test fails, the biting point has crept high, the car still drives. Cost: $900-$2,000 on mainstream layouts. The catch: every week you wait adds heat to the flywheel, and the flywheel is the difference between a $200 line and a $1,500 one.
This is the honest version, and the decision is not whether to do it but how to scope it.
Three things belong on the estimate: the kit from a name supplier, the flywheel with an explicit resurface-or-replace answer and the measurement behind it, and the while-you're-in-there list — the rear main seal above all.
Timing is what people get wrong. A clutch just starting to slip on hills is at its cheapest, because the flywheel is usually still machinable. Four more months brings it in heat-checked — $300 to $1,500 added for waiting.
One question before booking: does the shop do clutches regularly? Flat-rate hours punish inexperience, and a shop doing one a month is faster and less likely to break something on the way in.
Fix it yourself
The honest answer here is narrower than in most repairs, and pretending otherwise would cost somebody a car.
What is realistically DIY: nothing here is casual. A transmission jack, four stands minimum, a clutch alignment tool, a flywheel locking tool, a torque wrench, and a full day. A driveway with two stands and enthusiasm is how transmissions land on people.
Where you genuinely save money without a lift: buying your own kit and flywheel and supplying them to an independent shop. Most independents accept customer-supplied parts if you ask before booking, and on this repair that removes parts markup on the largest parts bill in the job.
The other real saving: taking the flywheel to a machine shop yourself rather than through the repair shop, if they will work that way.
Do not skip the alignment tool if you attempt it: a disc fitted even slightly off-center will not let the transmission mate, and the fix is pulling it all back out.

Does a slipping clutch damage anything else? Yes, and the mechanism is heat. Slipping means the friction disc is moving against the flywheel face instead of locking to it, and that friction goes somewhere — into the flywheel steel, as temperature. A flywheel that has taken moderate heat can be machined flat for $150 to $400 and reused. One that has been slipping for months shows heat checking, blue discoloration, or measures under minimum thickness, and then it is $300 to $800 for a single-mass replacement or $600 to $1,500 for a dual-mass, which cannot be machined at all. That is the entire economics of delay: the labor is identical whenever you do it, so postponing does not defer the bill, it enlarges it by the price of a flywheel. Route 2 — Hydraulics, at a quarter of the price
🟡 Who it fits: soft or sinking pedal, crunching into gear, car creeping while held in first. Cost: $400-$800. The catch: these symptoms get described as "my clutch is going," and a shop that takes that description at face value quotes a clutch.
A hydraulic clutch is a closed circuit: master cylinder at the pedal, slave at the gearbox, fluid between. When either seal fails internally, the pedal no longer moves the fork far enough, the clutch never fully releases, and the car misbehaves in ways that sound mechanical.
The distinction is clean once you know it. Hydraulic failure causes drag, meaning the clutch will not let go — grinding into first, resistance shifting, creeping forward at a stop with the pedal down. Mechanical wear causes slip, meaning the clutch will not hold on — revs without acceleration. Drag and slip are opposite problems, and only one of them requires removing a transmission.
Fluid level is the free clue. Many cars run the clutch circuit off the brake reservoir, so a dropping level with no brake work points at a clutch leak. Check the pedal linkage and the slave for wetness.
One caution that changes the math: on many modern cars the slave is a concentric unit inside the bellhousing. If yours is, the repair is not $400 — the transmission still has to come out, and at that point replacing the clutch at the same time is usually the correct decision even if it has life left.
Fix it yourself
Unlike the clutch itself, the hydraulic side is genuinely approachable, and it is the one place in this repair where a home mechanic saves real money safely.
Bleeding the system, $10. Old or aerated fluid alone causes a soft pedal. A bottle of the specified brake fluid and a helper on the pedal, or a $30 one-person bleeder kit, and you have either fixed it or eliminated it in half an hour.
External slave cylinder, $50-$200 in parts. On cars where the slave bolts to the outside of the bellhousing, it is two bolts and a hydraulic line, followed by bleeding. An afternoon, and it removes the most common hydraulic failure.
Master cylinder, $150-$400 fitted at a shop, less as parts. Harder, because it lives under the dash behind the pedal and the working position is genuinely unpleasant, but it is bolts and a pushrod rather than anything requiring the car in the air.
Where to stop: if the slave is concentric, inside the bellhousing, this stops being a hydraulic job and becomes a transmission-out job. Confirm which type your car uses before you buy a part.
At the shop — what to say:
"The pedal sinks when I hold it and it crunches into first. Before quoting a clutch, can you pressure-test the master and slave and tell me whether the slave is external or concentric?"
Route 3 — It failed completely
🔴 Who it fits: the engine runs, gears select or grind, and the car does not move. Cost: $900-$3,500 plus a tow. The catch: the parts bill is usually larger than it would have been a month ago.
When a clutch goes from slipping to gone, it happens on a hill or under load, wherever that is. Do not try to drive it in — a failed disc sheds material and a broken pressure plate can damage the bellhousing, which is a far bigger repair than anything here.
Expect the flywheel in this bill: a clutch that failed completely was slipping first, and that heat lands on the flywheel face. Ask for it measured rather than eyeballed, and ask for the number. Ask about the release bearing and fork too — cheap now, unreachable later.

Route 4 — Your car has a dual-mass flywheel
🔴 Who it fits: most modern European cars, turbo-diesels, and many performance models. Cost: $1,800-$3,500. The catch: the number that surprises you is one line item, and it is knowable before you book anything.
A dual-mass flywheel is two plates with springs between them, damping engine pulses before they reach the gearbox. It rides better and it wears out — and unlike a solid flywheel, there is nothing to machine flat. When the internal springs and bearing wear, the assembly gets replaced at $600 to $1,500 in parts.
The symptom that gives it away is a rattle at idle that changes when you press the pedal, sometimes with a shudder pulling away.
There is a conversion option, described honestly rather than recommended. Single-mass conversion kits cost less than the dual-mass part and transmit more vibration and gear rattle into the cabin, because the part being deleted exists to absorb exactly that. On a work truck or enthusiast car that trade is often fine; on a family car kept for comfort it usually is not.
What a proper flywheel check actually measures
There is no fault code for this: a dual-mass flywheel has no sensor and no data on the bus, so a shop claiming a scan showed flywheel wear is describing something that does not exist. The real test is physical, happens with the clutch already off, and therefore costs nothing extra during a clutch job.
Two measurements decide it. Rotational free play — lock the primary mass, rotate the secondary until spring resistance is felt, repeat the other way, and compare the angle to the manufacturer's figure; limits commonly sit near 15 to 20 degrees, so the spec matters more than any rule of thumb. Rock, or axial tilt — how far the secondary mass wobbles in and out at a point, typically limited to about 1.5 to 3 millimetres by design.
Three visual findings end the discussion regardless: heavy blue or purple heat discoloration, grease escaping the unit, and deep scoring or radial cracks on the friction face.
For a single-mass flywheel the decision differs: resurface for glazing, light scoring, or minor heat spotting that cleans up within minimum thickness and step-height spec; replace for radial cracks, severe heat checking, loose ring gear teeth, or when the cut needed exceeds the service limit. A dual-mass unit cannot be machined at all — cutting one half changes clamp geometry and balance.
What matters before anything is booked is knowing which flywheel you have. A $1,100 estimate on a turbo-diesel that has not addressed the flywheel is not an estimate, it is an opening number.
At the shop — what to say:
"Does this car have a dual-mass flywheel, and is a new one in the quote? If it's being reused, what did the runout and free play measure?"
How do you know if your car has a dual-mass flywheel?
Which cars have a dual-mass flywheel? As a working rule: most European models built since the late 1990s, nearly all turbo-diesels, many performance and turbocharged petrol engines, and a growing share of torque-heavy modern cars. Mainstream Japanese and Korean economy cars with naturally aspirated engines usually do not. There are three ways to find out for certain before you spend anything, and all are free. Any shop that works on your make can answer it from memory in one phone call. And the symptom itself is distinctive: a rattle or clatter at idle that changes when the clutch pedal goes down, often with a shudder pulling away. Route 5 — The new clutch is already slipping
⚪ Who it fits: a clutch replaced within the last two years or 30,000 miles is slipping, shuddering, or noisy. Cost: $0 if it is warranty, otherwise the job again. The catch: proving cause matters, because "you drove it hard" is the standard response.
A clutch that fails this early failed for a reason, and there are few candidates.
A reused flywheel. The most common cause by a distance. A glazed or heat-checked face destroys a new disc quickly, which is why the measurement should have been written down. An invoice that never mentions the flywheel is itself evidence.
A budget kit. The cheapest kits have a real early-failure rate on anything heavier than a small commuter.
Contamination. A weeping rear main or gearbox input seal puts oil on the friction face, and an oiled disc slips however new it is. This is the argument for doing the seal the first time.
Hydraulic drag. A master cylinder that does not fully return keeps constant light pressure on the disc, wearing a new clutch in months.

At the shop — what to say:
"This clutch is 14 months old and slipping. I want to know whether the flywheel was resurfaced or reused, whether the rear main seal was replaced, and what the warranty covers on parts and labor."
Slipping or dragging — which one do you actually have?
What is the difference between a slipping clutch and a dragging clutch? They are opposite failures that both get described as "my clutch is going," and they differ by roughly $1,200. Slipping means the clutch cannot hold: engine speed climbs while road speed does not, worst in a high gear on a hill, often with a hot friction smell afterward. Reading upward gives the shape of the whole repair. The friction disc is one of the cheapest parts on the ladder, the top of it is a $60 seal that was skipped, and the two rungs most likely to save you a four-figure bill cost nothing at all.
What a clutch job actually looks like
Six checkpoints, each a fair question to ask out loud, and each one worth money.
The diagnosis. Ask: "Did you road-test it and confirm slip?" Slip is verifiable in three minutes; a quote built on a phone call is a guess with a price.
The flywheel decision. Ask: "Resurface or replace, and what did it measure against minimum thickness?" A number means it was checked. "It looked fine" means it was not.
The kit. Ask: "Which brand?" On a job with $700 of labor, this is the wrong place to save $150.
The seals and bearings. Ask: "Are the rear main seal and pilot bearing on the estimate?" If not, ask for them to be added and priced. This is the single highest-value sentence in the whole conversation.
The hydraulics. Ask: "Concentric or external slave, and is it being replaced?" Inside the bellhousing it is nearly free now and the whole job later.
Break-in. Ask: "Is there a bedding-in procedure?" Many kits want a few hundred gentle miles, and skipping it shortens what you just bought.
Three diagnostic traps
Trap 1 — The description becomes the diagnosis. The situation: the driver says "I think my clutch is going" because the pedal feels wrong and gears crunch. What the shop says: "Sounds like a clutch — around $1,600 with the transmission out." What is actually happening: crunching and a soft pedal describe drag, which is hydraulic. Nobody road-tested for slip. Cost versus bill: $400-$800 for master and slave, versus $1,600. Your protective question: "Did anyone confirm slipping under load, or are we working from what I said on the phone?"
Trap 2 — The flywheel that was never mentioned. The situation: a turbo-diesel or European car quoted at $1,200 for a clutch. What the shop says: "Clutch kit and labor, $1,200." What is actually happening: the car has a dual-mass flywheel. Either it is being reused, or the price is about to change once the gearbox is off and the car is immobile in their bay. Cost versus bill: $600-$1,500 discussed now, versus the same amount presented as a surprise mid-job. Your protective question: "Is the flywheel dual-mass, and is a new one in this number or not?"
Trap 3 — The seal that was right there. The situation: a clean clutch replacement on a 130,000-mile car, no complaints afterward. What the shop says: nothing — the seal never comes up. What is actually happening: the original rear main seal went back in behind the new clutch. Eighteen months later there is an oil leak, and the fix requires removing the gearbox again. Cost versus bill: $40-$150 in parts at the time, versus $700-$1,200 later, plus a contaminated clutch disc if the oil reached it. Your protective question: "While the gearbox is out, what else are you replacing that would be expensive to reach later?"
Three quotes, decoded
These are the three shapes clutch quotes take. Recognizing which one you are holding is most of the work.
The one that is too cheap to be complete. Quoted verbally, no flywheel line, no parts brand, no seals. Not dishonest so much as unfinished — and the missing lines appear once the car is apart and you have no leverage. What to do: get it in writing with the flywheel decision stated, before you book a date.
The one that looks high and is correct. AWD or a dual-mass flywheel, nine hours, new flywheel, concentric slave. It lands near $3,000 and every line is real. What to do: get a second quote structured the same way and compare line by line, not bottom line.
The one that is padded in the hours. Ordinary parts, a simple transverse four-cylinder, and ten hours billed against published times of four to seven. What to do: ask what the extra covers. Corrosion is a legitimate answer; silence is not — how to find an honest shop.
Your situation right now
"Revs climb but the car doesn't." The diagnosis is settled and the clock is on the flywheel. Get it scoped this week rather than next month, and make sure the estimate names the flywheel decision and the seal.
"Pedal feels wrong and gears crunch." Do not accept a clutch quote yet. Ask for the hydraulics to be pressure-tested and find out whether the slave is concentric, because that single answer changes both the price and the correct decision.
"Quoted much more than I expected on a European car." Look for one line: the flywheel. If it says dual-mass, the quote is probably right and the online averages you compared against were built from cars that do not have one.
"It's slipping and I need to keep driving it." Drive it the way that costs least: off hills where possible, no towing, no riding the pedal at lights, pull away in the lowest gear. You cannot stop the wear, but you can slow the heat that decides whether the flywheel is a $200 line or a $1,200 one.
After the repair
The first drive tells you most of it. The biting point should sit low and consistent, engagement smooth, no rumble when the pedal goes down. A shudder pulling away, especially on an incline, points at contamination or a reused flywheel — far easier to raise on day one than after a season.
Respect the bedding-in period if the kit specifies one: a few hundred gentle miles let the friction surfaces mate, and early comebacks are often week-one hard launches.
Keep the paperwork with the flywheel measurement on it. If the clutch slips inside the warranty period, that document is the difference between a warranty conversation and an argument about driving style.
Then treat the clutch as the one wear item whose life you personally control. Holding on a hill with the pedal instead of the brake, resting a foot on it, and hard launches all convert directly into heat. The gap between 60,000 and 150,000 miles is mostly habit.

In the next 10 minutes. Slip test in third or fourth on an empty road. Hold the pedal down thirty seconds and watch for sink. Note where the biting point sits. Those three separate the $500 repair from the $2,000 one.
Today. Find out whether your car has a dual-mass flywheel — the parts catalogue for your engine says so, and so will any shop that works on them. Check the fluid level. Burning smell after hills means stop postponing.
This week. Get two written quotes structured identically: hours, rate, kit brand, flywheel decision with a measurement, hydraulics, and the while-you're-in-there parts as lines. Compare lines, not totals — dealership versus independent pricing explains the gap.
